How to Onboard a Virtual Assistant: A 30-Day Plan

A week-by-week onboarding plan for new virtual assistants: access setup, shadowing, supervised ownership, independence, and the 30-day review.

The first 30 days decide whether a VA becomes indispensable or quits. Most failed placements fail here, not in hiring. Use this plan.

Before day one

  • Accounts: create the VA’s own logins (never share yours)
  • Security: password manager, MFA, VPN if handling sensitive data
  • Communication: add to Slack or Teams, share your preferred channels
  • Documentation: record Loom walkthroughs of the first 3–5 tasks
  • Welcome doc: your business, customers, values, and who’s who

Week 1: Access and shadowing

Goal: the VA understands your business and completes starter tasks with review.

  • Day 1: 60-minute kickoff call. Walk through the business, scorecard, and communication rhythm.
  • Days 1–2: VA watches Loom walkthroughs and asks questions.
  • Days 2–5: VA completes starter tasks; you review everything.
  • Daily: end-of-day report (completed, in progress, blockers, questions).
  • Daily: a 15-minute check-in.

Week 2: Supervised ownership

Goal: the VA owns a daily task list, and SOPs start forming.

  • VA turns each Loom into a written SOP and you approve them.
  • VA handles tasks start to finish; you review before anything goes external.
  • Add 2–3 new tasks.
  • Check-ins move to every other day.

Week 3: Independent execution

Goal: the VA works independently with spot checks.

  • Review shifts from every task to sampling.
  • VA sends routine external communications directly.
  • Weekly 15-minute check-in becomes the rhythm.
  • Ask: “What would you improve about how we do this?”

Week 4: The 30-day review

Score the VA against the scorecard:

Area Score (1–5) Notes
Accuracy
Communication
Reliability
Initiative
Outcomes vs scorecard

Then decide together: keep scope, expand scope, or address gaps with a clear plan. GrowthToro clients can replace under the 30-day guarantee if it’s not working.

Onboarding mistakes to avoid

  • No documentation. “Just figure it out” is not onboarding.
  • Too much too soon. Five tasks done well beat 20 done poorly.
  • Silence. New VAs often won’t ask; you have to invite questions.
  • Only negative feedback. Call out wins early.
  • Giving up in week two. Ramp-up is normal.
