How to Train a Virtual Assistant: From Loom Videos to Full Ownership

A practical training system for virtual assistants: the I do, we do, you do method, Loom libraries, practice tasks, and feedback loops.

Training a VA isn’t a one-time event. It’s a progression from watching to doing to owning. Use this simple framework.

I do, we do, you do

I do. You perform the task while recording (Loom) and explain your reasoning. The VA watches.

We do. The VA performs the task while you watch live or review immediately. Correct in real time.

You do. The VA performs independently. You review results, not process.

Most tasks move through all three stages in one or two weeks.

Build a Loom library

Organize short recordings (under 10 minutes each) by function. Name them clearly: “CRM – Adding a new lead,” “Invoicing – Monthly retainer clients.” Your library becomes onboarding for every future hire.

Teach the why, not just the how

A VA who knows why a step exists can handle exceptions. A VA who only knows the steps will stop at the first surprise. When recording, say things like “We text before calling because our leads respond to texts faster.”

Practice before production

For high-stakes tasks (client emails, financial entries), give practice versions first: past examples with the answers hidden. Compare results and discuss differences.

Feedback loops

  • Immediate for errors in week one
  • Daily through the end-of-day report
  • Weekly in the check-in
  • Monthly against the scorecard

Every repeated mistake is a signal to improve the SOP, not just correct the VA.

Invest in skills

Great VAs want to grow. Consider paying for:

  • Software certifications (QuickBooks, GoHighLevel, HubSpot)
  • Courses in copywriting, design, or automation
  • AI tool subscriptions

It’s cheap relative to the value, and it’s one of the best retention tools you have.

Common training mistakes

  • Training everything in week one
  • No recordings, only live calls (knowledge disappears)
  • Assuming silence means understanding
  • Never moving past “we do”
