How to Manage a Remote Virtual Assistant: Daily Reports, KPIs, and Check-ins
A lightweight management system for virtual assistants: end-of-day reports, weekly check-ins, monthly scorecards, and the KPIs that matter.
Managing a VA doesn’t require micromanagement. It requires rhythm. Here’s a system that takes about an hour a week.
Daily: the end-of-day report
Every day, your VA sends a short report in the same format:
Completed: what got done
In progress: what’s underway and expected completion
Blocked: what’s stuck and what’s needed to unblock it
Questions: anything that needs your input
Tomorrow: top priorities
You read it in two minutes. Problems surface early, and you never wonder what your VA did all day.
Weekly: the 15-minute check-in
Same time every week, video on:
- Wins from the week
- Review of blockers
- Priorities for next week
- One improvement idea from the VA
Monthly: the scorecard review
Pull out the role scorecard and rate outcomes. Discuss what’s working, what isn’t, and what to delegate next.
KPIs by role
| Role | Example KPIs |
|---|---|
| Executive assistant | Inbox response time, meetings scheduled, tasks closed |
| Lead follow-up | Speed to lead, appointments set, show rate |
| Social media | Posts published vs plan, response time, leads |
| Bookkeeping | Days to close the month, reconciliation accuracy, receivables aging |
| Customer support | First response time, resolution time, CSAT |
Pick two or three per role. More is noise.
Communication norms
- Channels: Slack/Teams for quick questions, email for external, project tool for tasks
- Response times: agree on expectations both ways
- Overlap hours: a fixed window for live questions
- Batching: encourage the VA to batch non-urgent questions into the daily report
Time tracking
Use time tracking with activity summaries so hours are verified, especially on hourly arrangements. See VA time tracking.
Give feedback well
- Be specific: “This email was too formal for this client” beats “Make it better”
- Praise publicly, correct privately
- Fix the SOP, not just the mistake
Signs management is working
- You read reports in minutes, not hours
- The VA brings you solutions, not just questions
- SOPs keep improving
- You keep finding new things to delegate
