The Delegation Framework Every Business Owner Needs
A simple framework for deciding what to delegate, who to delegate to, and how to hand off work so it gets done right without you.
Most owners know they should delegate. Few have a system for it. Here’s a framework you can use this week.
Step 1: The time audit
For one week, log your work in 30-minute blocks. Then label each block:
- $ – low-value tasks anyone could do with instructions
- $$ – tasks requiring skill but not you specifically
- $$$ – work that only you can do (strategy, key relationships, expertise)
Most owners discover that half or more of their week is $ and $$ work.
Step 2: Score each task
For every $ and $$ task, ask:
- How often does it happen? (Daily tasks deliver the biggest return.)
- How documented is it? (Easy-to-explain tasks go first.)
- What’s the cost of a mistake? (Low-risk tasks go first.)
Start with frequent, simple, low-risk tasks.
Step 3: Choose the right owner
- Automation for purely mechanical steps (auto-replies, reminders, data syncing)
- A virtual assistant for repeatable tasks requiring judgment or communication
- A specialist (bookkeeper, designer, developer) for skilled project work
- An in-house hire for physical, licensed, or deeply relational roles
See VA vs in-house.
Step 4: Hand off with the “5 Cs”
- Context: why the task matters
- Clarity: what “done” looks like
- Content: recordings, templates, access
- Check-ins: when you’ll review
- Control: what they can decide alone and what needs approval
Step 5: Define decision rights
Write down three levels:
- Do it: handle without asking (routine replies, scheduling)
- Do it and tell me: handle and report (vendor follow-ups, minor refunds)
- Ask first: money above a threshold, anything legal, anything regulated
Step 6: Review and expand
Every month, revisit your time audit. Move the next layer of tasks over. Within six months, your week should be dominated by $$$ work.
The owner’s new job
As you delegate, your job shifts from doing to designing: building systems, coaching people, and improving the business. That’s the shift that lets a company grow beyond its founder.
